# Discovery optimisation and email: why being found is getting harder, and what your list is worth now

Discovery is being rebuilt underneath everybody, and the marketing industry is midway through a fairly public panic about it.

Around 60% of searches now end without anybody clicking through to a website. People are asking assistants rather than search engines, and the question has changed from do we rank on Google to does the assistant bring us up at all. Whole budgets are being redirected towards being findable in surfaces nobody owns, cannot audit and gets no data from.

Which is a real problem, and I want to make two arguments about it that I do not think anybody in email is making! 

The first is that all of this makes your email list considerably more valuable than it was eighteen months ago. The second is that email is not downstream of discovery at all. It is one of the inputs.

# The shift

## What discovery optimisation means

The terminology is moving fast, and most of it is vendor-driven.

- Search stopped being the front door. People increasingly start with a conversational assistant, which returns an answer rather than a list of links. If you are not in the answer, you do not exist in that moment.
- The click is disappearing. A majority of searches now resolve without a visit, which means the traffic metric your business has been managing for a decade is measuring a shrinking proportion of the actual demand.
- Being recommended replaced being ranked. The winning position is not a place on a page; it is being the thing the model mentions, and mentions confidently.
- And it runs on authority and citation. Models draw on published content, earned media and community discussion, which means being written about matters more than being optimised for.

The strategic consequence is uncomfortable. You are now optimising for a system that does not publish its rules, does not give you a dashboard, changes without telling you, and offers no appeal. Sound familiar? I will come back to that.

 

# The hedge

## Why this makes your list worth more

Every acquisition channel you have is rented. Search is rented from Google, social is rented from platforms that change the deal whenever it suits them, and paid is rented by the impression. Discovery is now being re-rented on worse terms, with less data and less control.

Your list is the one audience nobody can algorithm you out of.

- No intermediary decides whether you appear. You send, and the only gatekeeper is the mailbox provider, which at least operates on rules you can learn and signals you can influence.
- The relationship already exists. Everybody on your list converted to trust at some point. They chose you, handed over access, and did it voluntarily (well I gope so!). Discovery has already happened for these people.
- The economics are moving in your favour. As being found gets harder and more expensive, the value of an audience you already have goes up. Every pound the industry is about to spend on being discoverable is a pound spent renting something you already own.
- And it is the only channel where you set the frequency. You decide when to show up rather than waiting to be surfaced, which is the difference between a relationship and a lottery.

# The input

## Email is upstream of discovery, not downstream of it

Now, the argument I have not seen anybody else make, and the one I think is properly worth your attention.

Models are trained on and cite published content, earned media and community discussion. Which means the question of what gets cited is a question about what gets published, shared, quoted and referenced. And email is one of the most effective distribution mechanisms for exactly that.

 

### What happens to a good email

- It gets forwarded. To a colleague, to a boss, to somebody with the problem it solves. Which puts your thinking in front of people who never subscribed.
- It gets screenshotted. Into Slack channels, group chats and LinkedIn posts, frequently with your argument attached to your name.
- It gets quoted. In posts, in articles, in other people's newsletters. Which is earned media, arriving from a channel nobody counts as an earned media driver.
- It drives traffic to something permanent. The blog post, the guide, the tool. And permanent published things are what gets indexed, referenced and eventually cited.
- It creates the conversations that become citable content. Somebody reads your take, disagrees, and writes their own version mentioning you. That is exactly the community discussion models draw from.

So the channel most businesses treat as the last step in the funnel is feeding the top of it, and nobody is measuring that connection because the two functions usually sit in different teams with different reports.

 

### How to make email work as a discovery input

1. Publish first, then email. An email-only insight cannot be cited because it does not exist anywhere permanent. Give every idea a URL and use email to drive people to it.
2. Make your emails quotable. Short, attributable statements with a clear position. The things that get screenshotted are sentences, not paragraphs.
3. Take a position worth disagreeing with. Agreement produces nothing. Disagreement produces other people writing about you, which is how citation happens.
4. Encourage the forward explicitly. Somebody in your list knows the person who needs this. Ask them to send it on, occasionally and specifically.
5. Put your name on your thinking. Models and humans both attach ideas to names. Anonymous brand content is harder to cite and easier to ignore.
6. Track the second-order effects. Mentions, referral traffic from places you did not send to, direct traffic spikes after a send, and people arriving saying somebody forwarded me your email.

 

# The CRM side

## What happens to your data strategy when discovery gets harder

The other half of this, and it is the part that matters if you own CRM rather than content.

If acquiring new people is getting more expensive and less predictable, the economics of your whole programme shift towards the people you already have. Which sounds obvious and changes a great deal about where effort should go.

- First-party behaviour replaces rented signal. The intent data you own, meaning what people browsed, clicked, downloaded and bought, becomes more valuable as third-party discovery signals get harder to buy and less reliable.
- Retention and expansion carry more of the number. When new demand is expensive, the existing base has to work harder, and that is a lifecycle problem rather than an acquisition one.
- Derived data becomes the differentiator. Not what you collected, what you worked out. Affinity, cycle position, engagement tier, propensity. The things nobody can buy because they only exist in your own history.
- And conversion to trust becomes your key acquisition metric. Not traffic, not impressions, not followers. How many people trusted you enough to hand over inbox access, because that is the only acquisition outcome that cannot be taken away by an algorithm change.

 

# The parallel

## Email has been doing discovery optimisation for twenty years

Read back the description of the new discovery problem and tell me it does not sound familiar.

An opaque system you cannot see inside. No published rules. No dashboard. Changes without notice. No appeal. Reputation matters more than keywords. Being trusted matters more than being optimised. You cannot shortcut it and the tools promising you can are lying.

That is the spam filter. Email marketers have been living in exactly that world since about 2004, and the industry is currently rediscovering the lessons at considerable expense.

- Consistency beats cleverness. Reputation is built by behaving the same way for a long time, not by finding the trick. Every trick gets detected and priced in.
- Reputation compounds, and it is slow in both directions. Slow to build, faster to lose, and much slower to recover than anybody expects.
- There is no lookup. No score you can check, no authoritative number. You build a hypothesis from the signals available and you keep testing it.
- Engagement is the signal that matters. Not what you claim about yourself. What people do when they encounter you.
- And you cannot buy your way out of a trust problem. Every tool sold as a shortcut to deliverability has eventually stopped working, and the same will be true of the ones being sold for AI visibility right now.

Which is a slightly smug observation and also a useful one. If your business is trying to work out how to operate in an opaque, reputation-led discovery environment, you probably already employ somebody who has done it for years. They run your email.

 

# What to do

## Practical, and most of it you can start this quarter

- Treat your list as a strategic asset and report it that way. Engaged list size and conversion to trust, reported upward, framed as owned audience in a market where rented audience is getting more expensive.
- Protect the deliverability, because it caps the whole thing. An owned audience you cannot reach is not an asset, it is a spreadsheet.
- Publish everything you send worth keeping. Give it a URL so it can be found, referenced and cited.
- Join up email and content reporting. So that somebody can see the connection between what you send and what gets mentioned, shared and searched for afterwards.
- Invest in the derived data. The intent signals you own become more valuable every quarter that external discovery gets harder.
- And stop treating email as the last step. It is feeding the top of the funnel as well as the bottom, and the only reason nobody sees it is that nobody is looking.

 

## The conclusion

The industry is about to spend an enormous amount of money trying to be found in places it does not control, cannot measure and did not choose.

Meanwhile you have a list of people who already chose you, gave you their address, and can be reached whenever you decide to reach them. No intermediary, no ranking, no algorithm deciding whether you surface today.

That was always valuable. In a world where discovery is getting harder, more expensive and less controllable, it is becoming one of the most valuable things your business owns, and the main risk to it is not the algorithm. It is the programme degrading because nobody was watching whether the emails arrived.

## An owned audience you cannot reach is not owned

Every argument in this post depends on your email arriving, and around fifteen percent of a typical send does not. The asset is only worth what you can reach.
