Gmail is not a mailbox any more, it is a product with a roadmap, and most of that roadmap is aimed at protecting the user from people like us.

For a large share of your list it is also the only opinion that matters. It decides whether you arrive, which tab you sit in, whether a model reads your email before the human does, how easily somebody can remove you, and increasingly how much you are allowed to know about any of it.

What follows is the full picture as it stands, grouped by what each feature does to you, plus the part almost nobody separates out: personal Gmail and Google Workspace are not the same environment, and half your audience is in the other one.

## What this covers

1. Where your email lands: tabs, the AI-ranked Promotions tab, and the Purchases view.
2. How people get rid of you, and why your unsubscribe numbers are probably wrong.
3. The AI layer: summaries, Gemini and voice search of the inbox.
4. What you are required to do, and what you are now allowed to see.
5. How you appear, and how you render.
6. Personal Gmail versus Google Workspace, and why it changes your reporting.

# Where you land

## Tabs, ranking and the Purchases view

### The tabs, and the one that changed

- **Primary, Promotions, Social, Updates and Forums.** Placement in Promotions is not a failure, it is categorisation, and a user who shops in Promotions is a perfectly good user.
- **Promotions is now sorted by relevance rather than time.** Gmail ranks promotional mail by predicted relevance by default, with a Top deals section and nudges for offers ending soon. Users can switch back to chronological, and most will not.
- **Which changes what send time means.** If the tab is ranked rather than ordered, arriving at the optimal hour matters considerably less than being the sender that person engages with. Relevance is earned over months, not scheduled on a Tuesday.
- **And it compounds.** Opens and clicks feed the ranking, so a sender people engage with gets shown more prominently and engaged with more. The reverse is also true, which is how a slow decline becomes a steep one.

### The Purchases view, and the trap inside it

- What it is. A dedicated view grouping order confirmations, shipping updates and delivery notifications, with imminent deliveries surfaced as summary cards at the top of the inbox.
- Why it matters. Your transactional mail now has a home where people will go looking for it, which is a real opportunity for anybody selling physical goods.
- And the trap. Promotional content mixed into a transactional email can stop it qualifying for that view. Every cross-sell block somebody added to the dispatch confirmation is now putting the dispatch confirmation at risk of being somewhere the customer is not looking.

## Key takeaway:

*The argument for keeping transactional email clean used to be about deliverability and tone.*

*It is now also about categorisation, which is a much easier argument to win with whoever keeps asking for a banner in the order confirmation.*

# How they leave

## Manage Subscriptions, and why your unsubscribe spike is not what it looks like

Gmail's Manage Subscriptions view lists every sender somebody receives bulk mail from, shows how often each one emails them, and lets them unsubscribe with a single tap. No opening anything, no hunting for a footer link.

Two separate things follow from that, and they get conflated constantly. One is a real behaviour change. The other is a counting problem.

### The real part

- More people are unsubscribing, because leaving got easier. A decision that previously took opening an email and finding a link now takes one tap from a menu.
- And Gmail is showing them your frequency, side by side with everybody else's. Which is new. Your sending cadence is now a visible, comparable number presented to your subscriber at the exact moment they are deciding whether to keep you.

### The counting problem, and the two mechanisms behind it

Reports of unsubscribe rates jumping by 200% or 300% have circulated, originating with a single vendor, so treat the figure itself as directional. The underlying effect is documented by more than one sending platform, and there appear to be two distinct causes rather than one.

- Gmail retries the same request. Bloomreach documents Gmail sending the same unsubscribe request more than once for reliability, with each HTTP request logged as a separate event. Observed clusters run from a few seconds apart to around thirty minutes. One person, one tap, several rows in your database.
- Gmail signals against every past message it can find. Salesforce documents a single click producing a signal for each past message from that sender, each referencing its original campaign. Ten past campaigns can mean ten unsubscribe events, attributed across all of them.
- Which is why old campaigns suddenly gain unsubscribes. A September send can show unsubscribes in November with nothing new going out. Not a delayed reaction to the content, the tool reaching backwards.
- The good news, such as it is. The first event unsubscribes the person. The duplicates do not resubscribe them or trigger anything. The damage is to your audit trail and your reporting, not to the contact record.

### How to check before you panic

1. Count people, not events. Compare total unsubscribe events against unique contacts who moved to unsubscribed in the same window. A large gap is duplication, and the unique figure is the real one.
2. Split by mailbox provider. If the spike is concentrated in Gmail addresses, you have your answer in about four minutes.
3. Check the source field. Most platforms record whether an unsubscribe came from the list-unsubscribe header or your footer link. A surge in header unsubscribes points at the inbox button rather than your content.
4. Look at the timestamps. One contact unsubscribing from three campaigns inside the same minute did not make three decisions. Cluster by contact and a short time window, and treat each cluster as one.
5. Look at your older campaigns. Sends from weeks ago gaining unsubscribes with no new activity is the signature of the backwards-looking mechanism.
6. And watch net list size, not just the rate. Growth minus departures tells you what is happening to the audience. The rate is the number being distorted.

## What to do with what is left:

*Strip out the duplication and something real remains, because the ease of leaving is not an illusion even if the multiplier is.*

*What remains is usually a message about frequency, delivered by people who have just been shown exactly how often you email them. Do not kill a campaign over an inflated number, and do not dismiss the signal underneath it either.*

# The AI layer

## Something reads your email before the human does

- Summaries. Gemini summarises threads and individual emails, on demand and increasingly by default on mobile. A meaningful share of people now meet your email through a paraphrase of it.
- Gmail Live. Voice search of the inbox, rolled out to paid Workspace customers from 15 October 2026. Somebody asks a question aloud and Gemini answers from their mail. Currently mobile only, English only, United States only, and it will not stay that way.
- Side panel search and Q&A. Ask Gemini to find a confirmation number, a date, a receipt, or to compare details across several emails.
- Smart Reply and drafting. Which shapes what a reply to you looks like, and is worth knowing about if replies are a signal you rely on.

### What it means for how you write

- Facts have to exist as text. Dates, times, order numbers, references, amounts. An assistant cannot read what is baked into an image, so the all-image email is now invisible to the thing your subscriber is asking.
- Structure does real work. Headings, labelled fields, a sensible reading order. The accessibility work and the machine-readability work are the same work.
- Plain language beats clever naming. Somebody searching for their booking reference will not find an email called We Cannot Wait To See You.
- And a working email can look like a failing one. An email that answered the question through an assistant shows up in your reporting as unopened and unclicked.

# Rules and visibility

## What you must do, and what you are allowed to see

### The requirements for bulk senders

- Authenticate properly. SPF, DKIM and DMARC, correctly configured and aligned. Not optional, and enforcement has tightened rather than relaxed.
- One-click unsubscribe in the header. The list-unsubscribe mechanism, honoured promptly. The same mechanism Manage Subscriptions uses, which is why that feature works on you whether or not you have thought about it.
- Keep complaints low. Under 0.3% is the stated ceiling and a bad place to live. Under 0.1% is where a healthy programme sits, and the gap between those two numbers is where most problems hide.

### And what you can no longer see

- Postmaster Tools v1 retired on 30 September 2025. Everybody is on v2, which added a compliance dashboard and clearer error reporting, and removed the IP and domain reputation metrics many senders relied on for diagnosis.
- Microsoft removed spam trap hit counts from SNDS on 22 July 2026. A blank trap figure there now means unavailable, not zero.
- Which is a pattern rather than two coincidences. Providers are giving senders less diagnostic data, on the stated grounds of protecting their anti-abuse systems. The practical effect is that your own first-party monitoring matters more every year, because the free dashboards are telling you less than they used to.

## Your action:

*Build your early warning system on data you own: performance by provider, complaint and bounce trends, engagement by acquisition source, and transactional performance as your canary.*

*Anything that depends on a provider dashboard is a borrowed signal, and the lending terms are getting tighter.*

# Appearance

## How you show up, and how you render

- Sender name and address consistency. Familiarity is built by repetition of the same identity. Changing your from name every campaign resets it, and it also makes you harder for an assistant to recognise when somebody asks for the latest from a brand.
- BIMI and the brand indicator. Requires DMARC at enforcement and, for the verified mark, a certificate. Worth doing for the trust signal, and worth knowing it is a consequence of good authentication rather than a substitute for it.
- Image caching. Gmail proxies and caches images, which affects open tracking accuracy and means swapping an image after send does not reliably work.
- Message clipping. Gmail clips long messages, hiding the end of the email behind a link including, frequently, your unsubscribe. Keep the HTML lean.
- And dark mode. Gmail applies its own colour inversion in some contexts. Test it rather than assume, particularly for logos on white backgrounds.

# Two different Gmails

## Personal Gmail and Google Workspace are not the same environment

The thing almost no reporting separates. When you look at a Gmail line in your provider breakdown, you are usually looking at two different products, two different sets of settings and two different human situations added together.

### What differs technically

- An administrator sits between you and the recipient. Workspace admins control whether Gemini features are available at all, can apply their own routing and compliance rules, and can run additional security layers on top of Gmail's filtering. A third party is making decisions about your email and you will never meet them.
- Tabs often do not exist. Many organisations turn them off, so the Promotions tab strategy you built for consumers is irrelevant to a large part of your B2B audience, who receive your campaign directly into a working inbox.
- The AI features are not evenly distributed. Gmail Live is a paid Workspace feature, on by default where Gemini access exists and switchable off by an admin. Your B2B contacts may have more AI mediating their inbox than your consumer ones, or none at all, depending entirely on what their employer bought.
- And deliverability can differ for the same send. Workspace tenants with aggressive security tooling will filter mail that reaches consumer Gmail without difficulty.

### What differs behaviourally

- A work inbox is an obligation. People check it because the job requires it, interrupted constantly, competing with their clients and their boss. Mood is pressure, and appetite for solving a problem.
- A personal inbox is a habit. Nobody has to check it. Boredom, a queue, the sofa. Low pressure, low motivation, and a growing number of people keeping marketing in a separate space they visit deliberately.
- Which means the same email meets two different people. Written once, read in two incompatible situations, and judged by your reporting as one audience.

## Watch out for:

*Your provider report says Gmail. It means consumer gmail.com addresses and corporate domains hosted on Workspace, blended into a single line.*

*Separating them is usually a straightforward piece of analysis, and it is the fastest way to find out that one of them has been quietly dragging the other's numbers down for a year.*

## A quick win:

*Split your Gmail performance into gmail.com addresses and Workspace-hosted domains, and look at the last six months separately.*

*Then do the same for your unsubscribes, counting unique contacts rather than events. Most senders find something in both halves of that exercise.*

## The conclusion

Three things are happening at once across all of the above. Gmail is making it easier for people to leave, putting a model between your email and the human reading it, and reducing what it tells you about any of it.

None of which is hostile. All of it is a product doing its job for its users, who are not you. The senders who come through it fine are the ones whose email people would notice the absence of, which is the same answer as every year, now enforced by better machinery.

Send things worth receiving, at a frequency somebody would defend if they were shown the number. Because they are now being shown the number.

## Everything above assumes you are reaching the inbox

Tabs, assistants, annotations and unsubscribe mechanics are all downstream of placement, and placement is downstream of reputation.
